How it started

Founder, Maison Agentic

Vary spent decades building and running a digital marketing agency in Singapore that he joined in 2006, and led as MD and CEO from 2010 until its sale in mid 2026. Along the way he has worked with over 300 brands, including ComfortDelGro, Honda, Riot Games, UOL and SingPost, and grew the business into a seven-figure revenue agency that went through an international acquisition, a founder-led buyout, and eventually a full exit.

Twenty years in the agency world is long enough to see the same operational drag show up everywhere: the retainer nobody can justify, the hire nobody has time to train, the tool nobody opens twice.

What changed his mind about team size was watching a small team, hired carefully and equipped properly, do the work of a department five times its size. Not by working longer hours. 

By being the right people, pointed at the right problems, with the repetitive work handed to machines built for the job.

01Capability should be built, not rented

The agency model works for some companies. It quietly drains most of them. Founders who outsource marketing outsource the thinking that should sit closest to the business. The cost shows up later, as a brand nobody inside the company can articulate.

02Context is the asset

What your marketing knows about your customers, your voice, what has been tried and what failed, is what makes the next hire productive in a week rather than a quarter. Agencies can't build this because they don't stay. It's the part of this that compounds, and the part you keep.

03Hiring one marketer is a coin toss

Hiring the right one, trained properly, is a system. Most SMEs hire the person they can afford, give them a vague brief, and hope. We take the hiring seriously because the right hire is the asset everything else gets built around.

04AI does not replace marketers

It exposes the weak ones and multiplies the strong ones. The companies winning with AI are not the ones buying more tools. They are the ones whose people know exactly which part of their job the machine should do, and which part it should never touch.

05Agents are built for the business

Not the other way around. Generic tools produce generic output. The agents we build sit inside your workflows, know your customers, speak in your voice, and do the repetitive work that was eating your team's week.

06Untrained agents are half a solution

A team either ignores what's been built for them, or follows it blindly, and either way the leverage we promised doesn't show up. That's why training the team to direct and judge the agents sits alongside the build on every engagement, not as an afterthought bolted on once things aren't working.

07The goal is not to save money

It is to buy leverage. Cost reduction is the by-product. What you are actually buying is the ability to operate at a scale your headcount should not allow. That is the point.

The handover is not a single event. It is a tapering of our involvement over roughly six weeks, until the function runs without us in the room. This is what stays behind.
